The short version

The infrastructure traditional B2B PR depended on is disappearing. Google search traffic to publishers fell 33 percent globally in the year to November 2025 per Chartbeat data in the Reuters Institute's 2026 trends report, smaller publishers lost up to 60 percent, and trade outlets are closing or cutting staff at historic rates. The replacement model is forming fast: brands operating their own newsrooms and optimizing to be cited by AI systems rather than covered by journalists.

What actually broke

PR worked as a trust-laundering system. A journalist's byline converted a vendor's claim into third-party credibility, and the trade press supplied the venue. Both sides of that trade are failing at once: the venues are dying for economic reasons, and the surviving earned coverage increasingly reaches buyers only if an AI system chooses to cite it. Some well-known tech publications have reported search referral drops above 85 percent. Winning a placement in an outlet losing its distribution is winning a smaller prize every quarter.

Into the vacuum, the brand-newsroom model. As The Media Online argued for 2026, the brands getting heard are the ones operating like newsrooms: beats, subject-matter experts, news-cycle speed, insight over campaigns. Companies like Ramp hiring media builders rather than content marketers, and the rise of firms building LinkedIn-first newsrooms for B2B clients, are the same signal at different scales. The new gatekeeper does not take pitches

The second shift is stranger. When buyers research through assistants, citation replaces coverage as the unit of earned authority. An AI answer naming your firm functions like a press mention used to, except no media list reaches the gatekeeper. Models cite what is public, structured, dated, corroborated, and consistent, the same properties audited in our Visibility Gap report. In a real sense, AEO is the new media relations, and the pitch is your entire indexed footprint.

Earned media is not dying. The earner changed. You now earn citations from machines and trust from peers, and neither reads press releases.

What we are unsure about

Whether new gatekeepers emerge is genuinely open. Aggregation layers tend to recreate scarcity somewhere, and it is plausible that a handful of AI-trusted domains become the new tier-one press, with all the access politics that implies. For now the window is unusually democratic: a disciplined small firm can out-publish a legacy outlet on a narrow beat and be rewarded for it. Windows like that do not usually stay open long.
